Post-Hole Foundation & Drainage: The Standard That Separates a 5-Year Fence from a 25-Year Fence
Ask ten homeowners why their fence failed and nine of them will blame the wood. The post rotted. The lumber was cheap. The pressure treatment did not hold.
They are rarely wrong about the symptom. They are almost always wrong about the cause.
Post rot does not begin at the wood surface — it begins at the concrete-to-wood interface, and it begins because of water that was never given anywhere to go. A post that sits in standing water — even intermittently — will fail from the bottom up, invisibly, while the above-ground portion looks completely fine. By the time visible rot appears, the structural damage is months or years old.
Drainage is not a detail. It is the foundation of the foundation.
Where Water Comes From (And Where It Gets Trapped)
Post holes collect water from three sources, and most installations account for none of them.
1. Surface Runoff
Rain and irrigation water flows along the ground surface and pools in low spots — including, frequently, post holes and the area around fence posts. If your grade does not slope away from the post base, surface water drains toward it.
2. Subsurface Water Migration
Water moves through soil horizontally as well as vertically. In clay-heavy soils, lateral water movement can saturate the area around a post hole even when no rain has fallen recently. This is chronic moisture exposure that the untrained eye never sees.
3. Concrete Shrinkage Gaps
As concrete cures, it shrinks slightly. Over time and through freeze-thaw cycles, a small gap often develops between the concrete collar and the wooden post. This gap acts as a funnel: surface water channels directly down into the most vulnerable part of the post — the ground-line transition zone — and sits there.
This is the most damaging of the three because it concentrates moisture exactly at the wood-concrete interface, where oxygen levels support fungal decay and moisture retention is highest.
The Professional Standard: The Gravel Base
The solution to post-hole drainage has been standard practice in professional fence installation for decades. It requires nothing exotic.
Before setting any post or pouring any concrete, place 6 inches of compacted crushed gravel at the bottom of every hole.
That is it. Six inches of angular crushed stone — not rounded pea gravel, not screenings, not dirt — compacted firmly before the post is placed.
Provides positive drainage below the footing. Water passes through gravel and disperses rather than pooling under the post base.
Prevents post-end saturation. The post end sits on gravel with air circulation, not in a moisture trap.

Distributes load. Gravel distributes vertical load over a wider area than the post end alone.
Why Angular Crushed Gravel — Not Pea Gravel
Angular crushed gravel locks together under load. Pea gravel is round — it rolls and shifts, reducing lateral capacity and collapsing drainage void spaces over time.
Use 3/4-inch angular crushed stone — road base or drainage backfill grade. Typically $35 to $55 per cubic yard. Budget for more than calculated; material waste on small quantities is significant.
The Concrete Crown: Extends Post Life in 30 Seconds
Crown the concrete above grade level and slope it away from the post. Extend 1 to 2 inches above surrounding grade and taper away at a consistent angle. This sheds surface water away from the post and prevents the concrete-post gap from acting as a water funnel. Single highest-return finishing step in post installation.
Soil Type and Drainage Design
Sandy and Gravelly Soils
These drain freely. Reduce gravel base to 4 inches minimum. Standard hole diameter applies.
Loam and Mixed Soils
Standard practice: 6-inch gravel base, 3 times post diameter hole, crown the concrete.
Clay Soils
Highest risk. Clay holds water like a reservoir. In clay soil: increase gravel base to 8 inches, oversize hole diameter, use UC4B or UC4C pressure-treated posts, consider drain stone collar around concrete at grade.
High Water Table
If your hole fills with water while digging: pump it out before pouring, specify low water-cement ratio concrete, or consult a local contractor familiar with site conditions.
The Material Calculation: Do Not Forget the Gravel
The most consistent mistake: calculating concrete volume for total hole depth without subtracting the gravel base. If your hole is 36 inches deep, concrete only fills 30 inches. Calculate concrete for 36 inches and you are over-ordering by 17%.
Correct sequence: (1) calculate total hole depth. (2) Subtract 6-inch gravel base to get concrete fill depth. (3) Calculate volume. (4) Add 10% waste factor.

Dry-Set vs. Wet-Mix Concrete
Dry-set: pour dry mix into hole, add water at surface. Fast and no mixing equipment. Risk: dry pockets where water did not penetrate cure as weak zones. Best for residential fence posts, non-structural applications.
Wet-mix: mix to proper consistency before pouring. Uniform cure, no dry pockets. Required for structural posts — deck footings, pergolas, carports, any post under significant load.
Professional Installation Sequence
Dig to correct depth: frost line plus structural minimum plus 6 inches for gravel base.
Clear the bottom: remove loose material, ensure flat bearing surface.
Place and compact gravel: 6 inches of angular crushed stone, tamped firm.
Set and brace the post: plumb in both planes before pouring.
Pour concrete: wet-mix for structural, dry-set for light fence posts.
Crown the top: slope away from post, 1 to 2 inches above grade.
Allow full cure time: 24 to 48 hours before lateral load; 7 days before full load.
The Bottom Line
Fence failure at the post base is almost entirely preventable. The post did not fail because of the wood, the concrete, or the weather. It failed because water was allowed to accumulate where wood and moisture meet — and nobody built a path for that water to leave.
Six inches of crushed gravel. A crowned concrete collar. A concrete volume calculation that accounts for both. That is the standard.
