How to Dig a Post Hole: Tools, Technique, and Soil-Specific Methods

Digging post holes is fundamental to fence, deck, pergola, and structural work. Whether you are setting one post or fifty, the method you choose determines both labor cost and quality of the installation. This guide covers tool selection, proper technique, and how to handle the soil conditions you will actually encounter on the job.

Rule One: Call 811 Before You Dig

Every single time. No exceptions. Before the first shovel goes in the ground, call 811 or your local Underground Service Alert number. Utility locating is free and mandatory in most jurisdictions. The stakes are literal: striking a buried electrical line, gas main, or water and sewer line can kill you, blow up your property, leave a neighborhood without water or power, and expose you to catastrophic liability. Mark-outs are valid for 30 days. Do this first.

Clamshell Digger / Post Hole Digger

The manual clamshell digger is the baseline tool. Two hinged handles, two curved blades. Cost: $20 to $50 to buy, zero to rent if you already own one. It works best for:

Shallow holes (up to 3 feet) in soft soil.

Projects with 1 to 5 holes where rental cost does not justify the expense.

Soil without significant clay or rock.

Access situations where power tools will not fit.

Technique: push the handles apart to drive the blades into the soil, close them to scoop, then twist and lever to break suction. Remove spoil every 6 to 8 inches. In dense soil, you will spend 20 to 40 minutes per hole and your hands will know it. Clamshell diggers are slow and labor-intensive but produce acceptably clean holes in the right soil.

Real limits: a 12-inch diameter hole 3 feet deep is the practical ceiling. Below 3 feet, the mechanical disadvantage becomes punishing. Clay and caliche will stop you. Hardpan will defeat you.

Hand Auger

A hand auger (also called a bucket auger) is a manual screw auger turned by two people or one person with a T-handle or cross-handle. Auger heads range from 4 to 18 inches in diameter. Cost: $30 to $150 to buy, $15 to $25 per day to rent.

Best use: medium-depth holes (12 to 36 inches) in soil without excessive rock. Hand augers excel in clay because they pull soil as plugs rather than fighting suction. Two people make the work manageable; one person struggles past 24 inches of depth.

Technique: plant the auger straight, apply steady downward pressure while turning. Let the tool do the work. Every 12 to 18 inches, stop and remove the plug of soil that is wrapped around the flights. In clay, you will need to clean the auger frequently because clay sticks. A brush or putty knife speeds cleanup. The auger's rotational efficiency diminishes sharply below 24 inches; deeper holes require power equipment.

Soil-specific note: hand augers handle clay better than clamshells but struggle in sand (the auger spins without biting) and cannot penetrate rock.

One-Man Power Auger (Gas-Powered)

The one-man power auger, or power digger, is the standard choice for fence, deck, and small-scale structural work. These are single-operator, gas-powered, handheld augers with rotating earth augers (flights) that bite and pull soil vertically. Rental cost: $75 to $110 per day from Home Depot, Sunbelt, or local equipment centers.

Best for: 6 to 15 holes per project, depths to 36 to 48 inches, most common soil types. This is the sweet spot for labor cost, speed, and DIY accessibility.

Selecting Auger Bit Size

Power augers come with interchangeable auger bits ranging from 4 inches to 18 inches in diameter. Standard bits:

4 to 6 inch: tight spaces, narrow fences, posts under light load. Rarely the right choice for structural work.

8 to 10 inch: most residential fence and deck work. Fast, manageable torque, adequate bearing surface for concrete footings. This is the most-rented size.

12 inch: larger fence posts, structural work, deeper holes. Increased torque demand and operator fatigue; still hand-held.

18 inch: rare for power augers; used in very specific commercial applications.

For most residential projects, rent an 8 to 10 inch auger. Larger holes require longer concrete calculations and more material; smaller holes are often undersized for the job.

Power Auger Technique

Startup and control: augers have significant rotational torque when they engage soil. Grip firmly with both hands, stand with feet shoulder-width apart, and keep your body aligned with the auger shaft. Start the engine at ground level or with the auger disengaged. Engage slowly; do not plunge the bit straight down. Let the auger bite and pull itself into the soil.

Drilling: keep downward pressure steady but not excessive. The auger will tell you when it is in control — the machine will vibrate and pull, and you will feel the resistance. If the auger stalls or binds, release immediately. Continuing under bind risks twisting the shaft or operator injury.

Depth control: measure target depth and mark it on the auger shaft with tape or paint. Holes in post applications need accuracy within plus or minus 1 inch. Stop every 12 to 18 inches and back the auger out fully to clear spoil from the flights. Soil compacts on the auger and reduces efficiency if you do not clear it.

Hard soil and clay: if the auger binds or stalls in clay, stop, back out, and clean the auger completely. Wet clay adheres to the flights and prevents the auger from biting. A putty knife or small shovel scrapes the flights clean. In hard caliche or shallow rock, carbide-tipped bits are required (see below).

Sandy soil: sand collapses into the hole as you auger. You cannot avoid this. Work quickly, clear the auger frequently, and use a casing (see Soil-Specific Methods) if the hole must hold shape for concrete pour.

Two-Man Power Auger

For jobs exceeding 15 holes, deep holes (48+ inches), or rocky soil, a two-man auger (also called a two-person power auger) is more efficient than a single unit. Rental: $110 to $150 per day. These machines have two handles, taller frames, and can rotate larger auger heads (12 to 18 inches) with less operator fatigue.

Best for: commercial fence and deck contractors, large residential installations, jobs with multiple deep holes. The second operator balances torque and increases safety in rocky or high-resistance soil.

Carbide-tipped bits: if your site has caliche, hardpan, or extensive rock, upgrade to a carbide-tipped auger bit. Cost: $40 to $80 additional rental fee. Standard steel bits will not penetrate. Carbide bits cut and core rather than dig, leaving cleaner holes in rocky soil.

Skid Steer Loaders and Tractor Auger Attachments

For projects exceeding 20 holes, fence lines longer than 300 feet, or commercial applications, a skid steer loader with an auger attachment or a tractor PTO auger becomes cost-effective. Rental: $150 to $250 per day for skid steer with auger. Machine allows rapid hole drilling, handles large auger bits (20 to 24 inches), and is unaffected by soil resistance.

When to use: large residential fence projects, commercial installations, multi-structure work on the same site. The operator sits in the cab; no manual effort. Depth and spacing control is precise. Most economical when you have 20+ holes to drill.

Soil-Specific Digging Technique

Sandy Soil

Sand does not hold its shape. As you auger, the sides of the hole collapse inward, filling the bottom with spoil and loose material.

Solution: work quickly. Auger in multiple passes if necessary — go deep, back out, clear spoil, repeat. The goal is to minimize time between auger withdrawal and concrete pour. For holes that must sit open overnight or longer, use a casing: PVC pipe, cardboard sonotube, or metal sheathing driven down alongside the hole. The casing prevents collapse. Pour concrete inside the casing, then either leave the casing or remove it after the concrete sets (depending on post design).

Depth verification: in sandy soil, always measure hole depth with a rigid rod or measuring tape at the bottom. Never trust the auger shaft marks; collapsed material obscures the true depth.

Clay and Wet Soil

Clay is dense and sticky. It adheres to auger flights and prevents the auger from biting effectively. Wet clay is worse.

Drying technique: if possible, allow the site to dry for a few days after rain. Clay is far more workable at 10 to 15% moisture than at saturation. Check hardness by pressing your thumb into the surface; you should feel some resistance but not sink more than 1/2 inch.

Cleaning the auger: stop every 6 to 12 inches (more frequently than in other soils) and back the auger out completely. Scrape the flights clean with a putty knife or flat shovel. Packed clay on the auger prevents biting and increases engine load. In very sticky clay, cool the auger bit in water between holes if you have time; metal shrinks slightly and reduces adhesion.

Auger selection: a hand auger or two-man power auger is superior to a single-operator auger in clay because you have more leverage and can reverse or wiggle the auger to break suction. In clay, torque is your enemy; speed is your friend. Let the auger sit in the hole and rotate without pushing. The rotation will gradually deepen the hole.

Rocky Soil and Caliche

Rock and caliche (consolidated calcrete layer) require specialized bits and technique. A standard steel auger bit will not penetrate. Attempting to force it risks breaking the auger shaft.

Carbide-tipped bits: these are essential. The carbide teeth cut and core through rock rather than digging. Rental of a carbide bit adds $40 to $80 to your auger rental, but it is non-negotiable if the site has significant rock.

Technique in rock: increase downward pressure gradually. Allow the carbide bit time to cut; do not jab or pulse. In very shallow rock or hardpan, you may need to core out the rock (use a rock auger or core bit) to a certain depth, then switch to a standard auger to complete the hole in softer soil beneath.

Blast option: if rock is extensive and holes are deep, small-charge blasting (licensed professionals only) may be cost-effective for commercial projects. For residential work, carbide-bit augers and manual rock removal are standard.

Tree Roots

Existing roots in the digging area will entangle the auger and stop progress. Small roots (1/2 inch diameter or smaller) can be cut by the auger itself; larger roots require manual removal.

Root-cutting bits: some power augers come with root-cutting flights or you can retrofit a flighting designed to cut roots. These have sharper, wider flights that shear roots rather than climbing over them. Cost: usually included in standard rental, or $10 to $20 extra.

Manual removal: for large roots directly in the hole path, use a reciprocating saw or pruning saw to cut the root flush with the soil, then pull it clear. Do not try to auger through a 2-inch root; you will bind the auger and damage the machine.

Relocation: if the root burden is heavy, relocate the hole 2 to 3 feet along the fence line if the design allows. This costs nothing and is faster than fighting roots.

Dealing with Groundwater

In areas with a high water table, holes may fill with groundwater during or immediately after digging. This is common in clay-based soils with poor drainage.

Shallow groundwater (within 3 to 4 feet of surface): you have three options.

Pump it out: use a small submersible pump to clear the hole immediately before pouring concrete. Keep the pump running during the pour to manage ongoing seepage.

Concrete anyway: pour concrete directly into the wet hole. The concrete will cure, but the footing will be weaker and at higher risk of frost heave (in freeze-thaw climates) and settlement. Not recommended for structural work.

Drainage improvement: drill a slightly deeper hole, place a section of perforated PVC pipe at the bottom, and backfill with gravel around the pipe to a few inches below grade. This creates a sump that wicks water away from the post base. More expensive but more durable.

Hole Depth Verification

Measure hole depth with a rigid straightedge, measuring tape, or marked rod. Approach from three sides of the hole (not just the center) to check for low spots or settling at the bottom.

Acceptable tolerance: plus or minus 1 inch for residential work. For structural or commercial applications, plus or minus 1/2 inch. The depth affects concrete volume (and cost with the 10% waste factor included), bearing surface, and frost-line compliance. Record depth for each hole before pouring concrete.

Clearing and Preparing the Bottom

Do not pour concrete directly onto loose spoil or mud at the bottom of the hole.

Remove loose soil: use a hand shovel or clamshell to remove any loose material, sand collapse, or clay plugs from the bottom. The bearing surface should be firm, undisturbed soil or rock.

Tamp the bottom: compact the bottom with a hand tamper or the back of a shovel handle. Three to five firm strikes is sufficient. This reduces post-setting and future subsidence.

Add gravel base (optional): a 2 to 4 inch layer of compacted gravel at the bottom provides drainage and bearing surface, particularly in clay or sandy soil. This is industry-standard practice and reduces frost-heave risk. Tamp the gravel firmly before adding concrete.
